Some ideas/facts for you.
At its peek PCG was running 8 raid teams week
Super (10 man)
Late Night (10man)
Afternoon ICC (10man)
Back before they changed the lockout system you were able to run both 10 and 25man of the same instance in a week with 25man higher Item Level loot. Team donkey was the main 25 man raiding group which mainly consisted of raiders from Awesome, Win and Epic. Team Super LN and Afternoon ICC raids were basically alts raids same people from the three main teams just on alts. this was the same for Donkey it was just an alts run plus people who wanted to get into raiding.
The people of PCG:
There are two main types of people in PCG. You have your ex hardcore raiders who server transferred here because they can't raid five nights a week any more due to work and/or family commitments. Or you have the people who quit playing a few years ago or who have just started playing and are unaware what raiding entails.
The only days that people don't raid on at the moment are Mondays, Wednesdays. Saturday nights tend to be a bad idea because a lot of people go out and socialise on Saturday nights. Sundays are a decent day to raid as it seems to have the most guild activity.
Due to the type of people that this guild mainly consists of most people are only online when they have free time due to real life commitments this tends to be around 7pm - 10/11pm. Also early morning raids have never worked in this guild neither have afternoon raids (with consistency). So when your setting up this team you don't want to saying raids start at 5pm because people are still sitting down with their family then.
You could look at the other side of raids thou. at our peek when we had six ten man teams running a week Denika (who we miss) used to run Late Night Raids starting at 10.30pm - 12 midnight.
finding the right people for the team is probably harder then killing the latest bosses. you can recruit your 2tanks 3 healers and 5dps without a problem but there are a few things you need to watch out for. at the moment Awesome are running with 12-14 people depending on Sign ups and we rotate people in and our depending on gear they need and how much easier it makes a fight. The other thing you want to be careful of is the type or person you recruit. You will always get the douche in your team that only watches recount or rage quits because the progression isn't going away even if it is (avoid taking hunters<---Joke). but these people don't show their true intentions until a few months into raiding. its just a case of boot them out if they ain't raged already and replace them.
Mains Vs Alts:
The biggest reason most of the 10man teams became unstuck in WotLK was taking to many alts to raids. as good an idea as it is because they already have the Experience on their main. it also means that they aren't fussed if they raid on their alt. So yes alts are good if your short on people but make sure you prioritise mains.
Raid leading is one hell of a challenge in its own right. some of the first words Jecaa told said to me and Aphaeas is "you probably only working around 60% efficiency when leading people." And I couldn't agree more. As a leader of a new team you will find it difficult because you need to control everyone until they are working as a team. What you will start with is ten people who have never raided before and who probably don't know each other. What you will end up with is one team that you can just let go and its done. You need to be clear, precise and claim all the time because if your not you will just end up with a team panicking and falling at the last hurdle. You also need to know your stuff there was a lot of backlash the other week in Awesome because I wasn't stacking my stats in the right place, Now I have someone telling me if they change anything. You also need to know your tactics because if you turn up knowing nothing about your next boss fight then any respect that people had for you just got up and left your raid. In game you can ask me about any boss in the last 6 years and I will tell you the tactics from when it was current level.
Me and Aphaeas have probably been through half a tree this year with notes plus she has spreadsheets with Team info on. I know Jecaa has his note book too. and Darieth used to use spreadsheets for everything. Organising raids ain't just about getting 10 bodies to turn up on time there is a lot of work going on behind the scenes. for Thursdays raid with Awesome me and Aphaeas will start looking at the sign ups on Tuesday and start working out what we are doing next reset. We also have to take into consideration offspecs there are some fights in game where the started 2,3,5 set up wont work so all tanks and healers have a dps offspec and the dps have tanking/healing offspecs if they can. If I was you I would drop the Idea of 25man raids for a while and focus on getting a 10man going first because if you can't look after and organise a 10 man team then don't even look at a 25man team.
How you deal with loot is a major factor in raiding. you cant prioritise someone over someone else. what Awesome do is simple. Main spec over offspec, if you have already won something that raid you pass it to next highest roller. With Tier pieces (cho'gal and Nef) we prioritise people who with get 4set bonus then 2set bonus then its free for all.
This may seem like a hell of a lot to get your head around but this is just the bare basics. Raid leading a job of its own and you have to be willing to put the effort in to get the results. you need to find the times that works the best for 90% of your team. you need to find your team and hope they don't turn out complete dicks. you need to then balance progression with fun, because a lot people don't log on Warcraft to spend 2-4 hours a night slamming their face against the same boss. I've been raiding for 6 years I've lead raids on four different servers in well over 10 guilds from 10man raids right up to 40 man raids. there is a lot of stuff that goes on behind the scenes that most of the team don't know about because they don't need to know. But when you get the right people with the right mentality you will have something amazing like Myself, Aphaeas and Jecaa have.
